In full battleships I don't know how much difference 12s on the ships that historically had 11s would make. 12s are going to have trouble with true battleship armour anyway not to mention just the Nassaus had 11s in them anyway. They would need to do something like put mackensen 13.8" guns on a battleship to make a real difference. In battle cruisers well the lion and it's spin offs could resist 11" shells but 12 " not so much. So if all the battle cruisers had 12s or bigger instead of just derrflingers the entire British battle cruiser force could well have been lost or badly shot up. Another what if is the Germans had considered but ultimately didn't make, a 32cm (12.6") gun for the könig class. The reason for the odd size is it was compatable. With the shell lift system for the 12" so it could have been upgunned for less money and time than something even bigger. they could potentially have started doing that to any or all of the 12" ships when in for a refit and not just the königs
