It didn't expect Zelensky was brave enough to stay and to unite Ukrainians at that time against Russia. Also, as a once KGB agent, Putin was naive enough to trust Zelensky to withdraw from the Kiev surrounding area without signing a peace deal. Big mistake. But, after more than 2 years of fighting, attrition had caught up with Ukraine, and the once democratic war hero had become a dictatorial beggar.
As for Russia, after 10 years of chaotic Democracy, which the Russians lived in humiliation and abstract poverty. Russia is not on the road to become very authoritarian. Russia democracy was already dead in 2001. The elections of later years were just for show.
You underestimated Russia export capability. Sure, Russia industries are mostly primary. But beside oil and weapons, it also export natural gas, minerals, agricultural and marine products. Luckily for Russia economy, China Market could replace the lost of Europe. On the other hand, China gained a hundred million population Russian market for its consumer products and a powerful ally against MAGA USA. So its a win-win situation for both countries.
